Acorn Biolabs × Enquirer Consulting Group

Practices ready for a Zoom presentation,
sent to your RSMs, with every sample tracked in one system.

A first draft, built from what you shared with Paul on November 5. Read it against the other options you have looked at, and bring your hardest questions to the call with Dan.

For Mike Romagnoli, Acorn Biolabs · November 6, 2026 · First draft for discussion

Enquirer Consulting GroupConfidential
What we heard, in your words

You want a small, strong RSM team fed with the right practices, not 60 reps in every market.

I want to run this company like a SaaS company as opposed to hiring 60 reps and putting them in all these markets

Mike, November 5

Instead, "feed my RSMs with good leads that we run through the deck over Zoom."

If I get to 3,000 in the next year and a half or two, that's an absolute home run.

Mike, on the goal

From about 300 accounts today. "I don't want the other 52,000 transactional focused med spas."

It has to feel human.

Mike, on the search

"A very narrow targeted search will be most effective."

The part no standard CRM covers

"I get your sample to the lab. I've got to track that sample through the process. Is it being stored only? Is it being stored and used? If it's being used, how long until it arrives in practice?"

Where you see it going

my entire company to live inside this ecosystem

How new practices come in

Today your RSMs and pull-through reps carry the whole lift, and the outbound unit adds the step that finds and warms the right practices first.

Today, in your words
A small RSM team, by designLos Angeles, New York, San Francisco, and Miami next→ Pull-through repstrain each practice and sell to its patients→ New practices found by handplus a list tool you are still testing→ About 300 accounts"proving concept" with headcount kept low
What the outbound unit adds in front of it
The practices able to run your modelnamed, with their decision makers→ They hear from Acorn firston LinkedIn and email, in wording you sign off→ A person steps in on real interestnever an automated answer to a warm reply→ The RSM for that regiongets a practice ready for the Zoom presentation
Still to fill in together
What tells you a practice can handle the complexity of the model? Which accounts and regions stay off every list? Who takes a warm practice in a region with no RSM yet?

The search

The search names the practices able to run your model, and leaves the transactional med spas out.

Who is in

The practice types you named: aesthetic, longevity, wellness, regenerative medicine, plastic surgery and med spa clinics, filtered down by your fit test.

Who we reach there

The people who decide: owners, plastic surgeons, medical directors and practice managers, each with a checked work email.

Who stays out

Your current accounts, the practices your reps already work, and every practice that fails the fit test.

Your fit test, set with you

Is it the number of providers, a regenerative or longevity line already on the menu, the patient mix, or something else? You know which signs mean a practice embraces the complexity. The search uses yours.

Why narrow works better

A short list of the right practices gets messages written for each one. A long list of the wrong ones gets generic messages, and those read as automated. Narrow is how it stays human.

From a name to a Zoom presentation

Every practice moves through the same five steps, and a person handles every one that wants to talk.

Named
The practice and its decision makers, matched to your fit test and checked against your accounts.
First touch
A LinkedIn connection and a short email, written for that practice, in wording you approve before anything goes out.
A reply
A person reads every reply. Real interest goes forward, and a no is respected: that practice is never contacted again.
Handoff
The RSM for that region gets an alert with the full conversation and books the Zoom presentation.
Not yet
A practice that goes quiet stays in the system for a later touch or a call from your team. Nothing is lost.

How it stays human

The wording is set with you, every message speaks to that practice, and no warm reply ever gets an automated answer.

What your RSMs get

Practices that already know who Acorn is and asked to see more, so their time goes to presentations and to supporting the practices that sign.

One system, the commercial side

Every practice, from first touch to a live account, in one CRM built around your regions.

By region and RSM

New practices reached, warm replies, presentations held and practices signed, for each region and each RSM.

Month over month, quarter over quarter

The productivity view you described, on the metrics you choose, so each region's trend is one screen away.

Live accounts

Each signed practice, its training, its pull-through rep and its activity, beside the outreach that brought it in.

Built on your setup

It connects to the CRM you run today, or replaces it with one built for Acorn. Either way the data and the system are yours.

To settle on the call

Which metrics define a productive month for an RSM, and which CRM records move across.

Acorn Biolabs × ECG · November 6, 2026
The sample path, drawn

Each patient's sample is tracked from the practice to the lab and back, in the same system as the sale.

The path you described
Collected in practicehair follicles taken in a short visit→ Received at the lablogged against the practice and patient→ Stored only, or stored and usedthe status each practice needs to see→ Product madewhen the sample is used→ Arrives in practicewith the time it took
Still to fill in together
What steps does a sample pass through in the lab today, and who updates each one? Where does that record live now? What should a practice, an RSM and your lab each see?

Built from your words on November 5. The steps are a first draft until your team confirms them.

Your question: beyond commercial?

You want the whole company in one system over time, and the call with Dan covers how far it goes.

Sales

Practices, presentations, regions and RSM productivity.

Marketing

Who was reached, what they replied to, and which messages bring presentations.

Operations

The sample path from practice to lab and back, and practice training.

Finance

To scope with you on the call.

Each team sees the same record its own way. The first build covers the commercial side and the sample path, and the rest is planned with you once that runs.

Acorn Biolabs × ECG · November 6, 2026
The model

We build it, run it with your team until it works, then hand you the keys.

Build

The search, the outreach, and the CRM with your regions and the sample path, shaped with you.

Run

We run it alongside your team, and your RSMs and operations people learn it on live practices.

Own

Acorn owns every part of it. After handover your only ongoing cost is the tools it runs on.

You said building with AI is now the easy part, and that what you are buying is the partnership.

That is how the model is set up. The work is understanding Acorn with you and getting it right on live practices, and the end state is your team running it without us. One point of contact throughout.

Acorn Biolabs × ECG · November 6, 2026
The plan, first draft

Four months from the fit test to your team running it on its own.

Month 1
The fit test agreed, the first practices named, the CRM set up with your regions and the sample steps.
Month 2
Outreach live in your RSM regions, and the first warm practices handed to RSMs for presentations.
Month 3
The sample path tracked end to end, and reporting by region and RSM.
Month 4
Your team runs it, with us beside them, then handover.

Replies show in the system as they land, from the first week of outreach. The order and dates are set with you on the call.

Acorn Biolabs × ECG · November 6, 2026
You asked whether we have done this before

Outreach that feeds a field team, and a CRM the team actually keeps current.

BOY Machines

A US distributor of injection molding machines. We ran outreach sent in each field rep's own name, each on their own territory. Before that, their growth came from trade shows and the quote book, and the field reps did not prospect.

We also built a phone line and a phone app where reps speak their visit notes. Each note is written back into the CRM as a completed task, so the CRM stays current without typing.

Innovative Radiology

A US supplier of parts, service and equipment for imaging systems. We built and ran a full outbound channel for them, combining cold email with direct messages, reaching procurement, imaging and clinical engineering buyers. Before that, their growth came from cold calling and manual email done in office hours.

For the call with Dan

Bring your hardest questions, and the other options you have looked at.

What the call settles
Your fit test for the 3,000 The sample steps and who sees what Regions, RSMs and who takes each warm practice How far beyond commercial the first build goes

The economics

Dan walks through the economics live on the call, set against the other options you have looked at.

Your point of contact

Paul stays your point of contact throughout. Anything you want answered before the call, send to him.
